Start with geography
Good itineraries reduce backtracking. Put nearby sights together, leave transfer buffers, and do not schedule every hour.
Plan around fixed items first
Flights, hotel check-in, timed tickets and long-distance trains create the skeleton. Food and flexible sightseeing should fit around them.
Better itinerary: fewer meaningful stops + realistic travel time beats a longer checklist.

A realistic first 7 days in Japan
Best forFirst-time visitors who want Tokyo, Kyoto and Osaka without turning the trip into a checklist.
Days 1–3: Tokyo — build each day around one side of the city rather than crossing back and forth.
Day 4: Tokyo → Kyoto — make the transfer the backbone of the day; keep the evening light.
Days 5–6: Kyoto — separate eastern Kyoto, Fushimi and Arashiyama geographically.
Day 7: Osaka — food, nightlife and an easy final urban day.

It is enough for a focused first trip, but not for “seeing Japan.” Limiting the trip to two or three bases usually creates a better experience than adding more cities.
Should I add Hiroshima or Nara?
Add them only if you are willing to remove time elsewhere. Nara is easier as a day trip; Hiroshima changes the trip more significantly.
